The challenge
The operator's mobile traffic had crossed seventy percent of total handle, but the mobile experience was a responsive wrap of the desktop site running through a third-party PWA layer the team did not control. Game load times on mid-range Android devices were measured in seconds, not milliseconds. KYC drop-off on first deposit was significantly higher on mobile than desktop. The bonus engine was a separate product the marketing team could not configure without a developer ticket. And the existing vendor's roadmap was set in another timezone with no input from the operator.
Leadership wanted three things: a native-feeling mobile app the team owned end to end, a faster KYC and first-deposit flow specifically tuned for mobile, and a bonus engine the CRM team could drive without engineering involvement.
The approach
We scoped the build in three tracks running in parallel. The first track was a PWA-first front-end with native iOS and Android wrappers for stores that allow real-money gambling apps. The second was a rewritten KYC and onboarding flow with a redesigned document capture experience, integrated with the operator's existing identity vendor. The third was a configurable bonus engine surfaced through a CMS the marketing team could use without filing tickets.
We ran weekly cuts to a closed beta of internal staff and a small group of opted-in players from week four onward, which let us catch UX regressions before they shipped to the full base.
Tech stack
Front-end built on a modern React stack with a service-worker PWA layer and Capacitor wrappers for the native shells. Back-end services in Node and Go, deployed to a multi-region cloud footprint with edge caching for static assets. Game content delivered through the operator's existing aggregator integrations, normalised through a thin layer on our side. KYC integrated with the existing identity vendor plus a fallback path. Observability through OpenTelemetry into the operator's existing stack.
Outcomes
The app shipped on the agreed timeline. It passed MGA and UKGC technical certification on first submission. It scaled to multi-region production traffic during the operator's next major CRM campaign without incident. The mobile KYC flow was redesigned to reduce friction in document capture, and the bonus engine was handed to the CRM team with documentation and training.
